💡 Tip of the Week
One sticky rule. Put this on your monitor: “If OpEx is empty, I stop.”

"Profit First Foundations" Series (Week 2 of 4): Sequence — Pay What Matters First
The pain of the “leftover” model
You sell hard, pay vendors, cover payroll, fight fires, give everything to your business. But too often you check your bank balance and there’s nothing left for you. Again. Many entrepreneurs deal with this for years, and even when sales grow, there never seems to be anything left over.
That’s the trap baked into the traditional formula: Sales – Expenses = Profit. Profit is considered whatever is left after you pay your bills. With this, profit becomes a wish, not a result. When profit is treated as “leftover,” it almost never shows up.
Flip the math, change the outcome |
Humans naturally place greater importance on what comes first (the primacy effect). Our mindset impacts everything. So with Profit First, we flip the traditional accounting formula—and behavior:
| Sales – Profit = Expenses. |
Profit isn’t a wish—it’s the priority. Then Owner’s Comp—because your business exists to serve you. Then Tax—reserved so April can’t ambush you. Only then does OpEx get what’s left. That reversal is everything: When bills stop bossing you around and you learn to live within the leftovers, the sky is the limit.
Keep bills first and you’ll slide back into stealing from Profit to feed overhead; put Profit first and you build a business that can breathe, pay you, and endure.

what’s left to operate. If it feels tight, that’s a signal, not a failure.

What To Do When OpEx Runs Short
|
⚠️ First rule: Do not raid Profit or Tax. That’s the old habit creeping back.
|
Make the business live off what’s left. When funds run out, stop spending. If bills exceed cash, it’s time to be deliberate: which do we pay first, which can we delay, and which should be cut entirely?
Pause
Cut ruthlessly
Renegotiate
Reduce scope
Realign pricing
The goal: make the business live on what’s left—while Profit, owner’s pay, and taxes remain protected. That’s how the business grows stronger, and how you get your life back.
